近年来,随着互联网网速提高,抖音、快手等移动端软件的普及,视频成为愈发重要的表达方式。与此同时,新闻媒体行业也迎来了短视频资讯的风口,视频新闻成为重要的表达形态。W视频即在该背景下应运而生,是传统媒体最早一批开始尝试探索短视频新闻生产模式的机构。 在组织发展过程中,面对复杂的内外部市场环境变化,作为一家带有国资背景的媒体机构,W视频传统组织结构出现了明显无法适应的症状,产生了生产力不足、管理粗放、人才流失等问题、亟需一套全新的组织结构厘清流程,增强项目制链路,适应市场需求,保证企业能在视频风口上更好地成长。 本研究通过组织结构分析工具六盒模型,对W视频的发展阶段、当前需求、存在问题、战略方向等现状进行了分析和诊断,结合实际需求,参照优化目标和相关原则,在原有直线制的基础上,按照条块梳理出不同部门的职能分工,横向增加了项目制流程,并提出了与组织结构优化相配套的运转流程和制度,以及组织结构改革保障方案,方便该结构更好地应用落地。 本研究对于W视频组织结构调整和优化具有明确指导作用,采编项目制也解决了视频资讯机构日益庞大后,传统直线汇报制度沟通不畅,效率不高的问题,提供了具体调整的调整思路。同时,该研究提出的研究思路和调整方案也可以为同行业、同类型资讯机构优化组织结构时,提供参考和借鉴。 |

In recent years, with the increase of Internet speed and the popularity of mobile terminal software such as Douyin and Kuaishou, video has become an increasingly important means of expression. At the same time, the news media industry also ushered in the draught of short video information.Video news has become an important form of expression.W video emerged in this context. It is the first group of traditional media to try to explore the production mode of short video news. In the process of organizational development, in the face of complex internal and external market environment changes, as a media organizations with state-backed, W video appeared obviously unable to adapt to the symptoms of traditional organization structure, the problems such as lack of productivity, extensive management, brain drain is urgently in need of a new organizational structure to clarify process, enhance the project scheme link, to meet the market demand, to ensure that enterprises can grow better in the video type. Based on the organizational structure analysis tool "Six-box Model", this study analyzed and diagnosed the development stage, current needs, existing problems and strategic direction of W Video, combined with the actual needs, referring to optimization objectives and relevant principles, on the basis of the original linear system, the functional division of different departments was sorted out in accordance with the block, and the project system process was added horizontally. And put forward the operation process and organization structure optimization matching with system, and security of organization structure reform scheme, the structure better and convenient for application of the ground. This study has a clear guiding role for the adjustment and optimization of the organizational structure of W Video. The project acquisition and editing system also solves the problems of poor communication and low efficiency of the traditional linear reporting system after the increasing expansion of video information organizations, and provides specific adjustment ideas. The research ideas and adjustment schemes proposed in this study can also provide reference for the optimization of organizational structure of the same type of information organizations in the same industry. |
