  近几年,人工智能作为高热度关键词引起了大众的广泛关注,成为投融资最为热门的行业之一。本文论述的主体H公司是一家人工智能芯片公司,将算法、算力和数据紧密结合,研发实力强且发展前景好。但是公司在发展的过程中暴露出非常严重的管理问题,现阶段采取的差异化战略实施效果不佳,且该竞争战略不够清晰,存在产品不落地、无成熟商业模式、内部组织建设能力不足、对外部竞争环境没有好的预判等问题。该管理问题已经开始阻碍H公司的发展,一定程度上造成了人力和资金的浪费,甚至导致大量的人员流失,影响企业的品牌和声誉。因此,对于H公司竞争战略调整的研究具有重大的意义。

      本文研究的目标是针对以上问题点,对H公司竞争战略进行分析和评估,进而找到适合H公司的竞争战略,使H公司在激烈的行业竞争中获得竞争优势。本文采取一系列科学的方法来达成研究的目标。首先,本文使用文献研究法,查阅了大量的书籍、文献资料、行业研究报告及技术论文等约50篇,将竞争战略理论、H公司经营现状及研发进展清晰呈现。其次,使用案例分析法,配合理论框架,对H公司的差异化战略进行案例分析,并且对此进行战略评估。笔者制定了一套竞争战略指标体系,包含一个一级指标、三个二级指标以及十六个三级指标,从对宏观环境的适应能力、行业竞争力、内部资源及能力三个维度,对H公司的竞争战略进行评估。再次,使用对标分析法,以上述竞争战略指标体系为框架,对标业界头部公司特斯拉,总结并提炼出特斯拉竞争战略中值得H公司借鉴的地方。再次,使用SWOT分析法,搭配专家访谈法,总结出最适合H公司的竞争战略,核心竞争力战略和聚焦战略。从业务层和职能层两个维度对竞争战略进行细化,调整H公司的核心竞争力、产品规划、商业模式、组织建设、高管团队、企业文化、流程制度。最后,制定了一份竞争战略阶段性实施计划,从短期、中期、长期三个阶段展开,并运用战略实施成功五要素理论提出五条保障措施。

    Recently, the booming artificial intelligence industry has gained more attention and is becoming one of the most popular industries among investments. Company H is an AI chip company with strong R&D capabilities and a bright future. Company H is now adopting differentiation strategy but has received a bad result. There appears lots of managerial problems during its development. Based on the current development scale, the blurring competitive strategy is supposed to be the major one. The blurring competitive strategy has influenced every aspect of the company management and has blocked the development of Company H, causing a high turnover of employee and a great waste of human resource and capital. Therefore, it’s highly necessary to adjust the competitive strategy of company H.

  This research aims at finding the proper competitive strategies for company H. It has adopted several scientific methods. Firstly, plenty of previous documents, industry research reports and technical papers are used to give theoretical support of competitive strategy. Meanwhile, the current operation situation and R&D progress are displayed clearly. Secondly, case study and standard analysis are used to analyze differentiation strategy of company H. An evaluation system is established to give a comprehensive assessment to the competitive strategy of company H, including the ability to adapt macro environment, the competitiveness in the field and internal abilities. We find that differentiation strategy can’t help Company H to gain more advantages so it needs to be changed. Tesla is a leading company in automatic driving field with both strong R&D capabilities and business model. We could learn from it by analyzing its competitive strategy. Thirdly, case study and expert interview are used to help Company H with brand-new competitive strategies, core competitive strategy and focus strategy. Afterward, we detail them in two ways including business level and function level. Lastly, we make several implementation plans and put forward several measures to ensure the execution of the new competitive strategies.
